My leadership team is constantly overwhelmed because everything feels like a top priority, leading to us carrying twenty different Rocks each quarter and finishing almost none. How do we reset our quarterly planning to force strict prioritization?
When everything is a priority, nothing is a priority. This is a classic sign of a leadership team that lacks focus and suffers from initiative fatigue. Carrying twenty different Rocks leads to half-baked execution, burnout, and a complete lack of progress on your actual strategic goals.
To fix this, you must enforce strict prioritization during your quarterly planning sessions. Start by limiting the number of company Rocks to between three and five. No exceptions. If you have more than five, you are failing to make the hard choices necessary to run a successful business.
To narrow down your list, use the Keep, Kill, Combine method. Write all your potential Rocks on the board. Force your leadership team to debate which ones are truly critical for the next ninety days. Ask: if we could only accomplish three things this quarter to move the business forward, what would they be?
Once you have agreed on the company Rocks, assign clear ownership. Each Rock must have one, and only one, owner on the Accountability Chart. That owner is responsible for defining what done looks like and tracking its progress during your weekly Level 10 Meetings™.
Remind your team that saying no to good ideas is a prerequisite for execution. By narrowing your focus to a few critical priorities, you build momentum, reduce executive overwhelm, and ensure your team actually crosses the finish line on the things that matter most for your eventual exit.
