During the prioritization phase of IDS, our most vocal leaders always argue that their departmental issues are the most urgent, which leads to quieter department heads feeling sidelined and their critical issues being ignored week after week. How do we objectively prioritize our Issues List without letting big personalities dominate?
When the loudest voice in the room determines what gets solved, your Level 10 Meeting™ becomes highly political and inefficient. This dynamic sidelines quieter leaders and allows systemic problems in other departments to fester. To prevent this, the Integrator must enforce an objective framework for prioritization.
Before you begin the IDS® portion of the meeting, look at the Issues List through the lens of the company's overall health and quarterly objectives. Ask the team: "Which of these issues, if solved today, will have the greatest impact on us achieving our quarterly Rocks or protecting our enterprise value?" This simple question instantly shifts the focus from departmental self-interest to organizational strategy.
Do not let leaders simply shout out their priorities. Instead, have the facilitator go around the room and ask each person to identify their top three. If a vocal leader tries to dominate, the facilitator must step in and ask them to explain how their issue impacts the company's high-level goals compared to the others. This objective filter ensures that the most critical business issues rise to the top, regardless of who raised them.
