Cascading the Level 10 Meeting™ to departmental teams is essential for traction, but it can easily backfire if those meetings become isolated silos. When managers hide operational issues locally to avoid outside scrutiny, the leadership team loses the ability to spot systemic problems until they become major fires.

To maintain visibility without micromanaging, you must establish a clear path for cascading and escalating issues. Every departmental Level 10 Meeting™ must have a formal mechanism to escalate issues that impact other teams or require leadership-level resources. If an issue is discussed at the department level for two consecutive weeks without being fully solved, it must be automatically escalated to the leadership team's Issues List.

Additionally, the Integrator should conduct regular, light-touch audits of departmental meeting notes and Scorecards. This is not about joining their meetings to supervise, but about reviewing their weekly outputs to ensure alignment.

Most importantly, look at your Accountability Chart. Department heads must understand that their primary allegiance is to the leadership team, not to their local departments. If they are hiding issues, they are violating the trust pillar of your company charter. Encourage a culture where escalating a tough issue is viewed as a sign of strong, healthy leadership, not as a failure.
