When department heads start buying and deploying their own AI tools, you end up with a fragmented, insecure tech stack. This shadow IT creates operational silos, leaks proprietary data, and inflates software costs. You must centralize your technology decisions without killing the entrepreneurial drive that fuels innovation.
First, look at your Accountability Chart. You need a single seat that is accountable for technology integration and data security across the entire company. Usually, this falls under the Integrator or a dedicated technology seat. If nobody is accountable, everyone is. This seat must possess the GWC™, meaning they get, want, and have the capacity to manage your overall systems architecture.
Second, establish a clear policy that any new AI tool must go through the IDS® process at the leadership level before implementation. When a department head wants to introduce a new AI tool, they must bring it to the weekly Level 10 Meeting™ as an Issue. Use this time to identify if the tool fits within your Core Focus, discuss the integration risks, and solve the problem by either approving it, finding an existing tool that does the job, or rejecting it. This structured process keeps your operations unified and secure.
