This drift is the single most common killer of meeting efficiency. When your team starts explaining a red metric on the scorecard or why a rock is off-track, they are trying to manage their discomfort in real-time. They think explaining the problem makes them look better, but all it does is derail the meeting agenda and rob the team of structured time to solve the root issue.

Your Integrator must act as a strict guardian of the agenda. During the scorecard and rock reviews, the only acceptable responses are on-track or off-track. No explanations, no backstories, and no justifications. If a metric is off-track or a rock is red, the Integrator must immediately say: Drop it to the Issues List.

Do not allow any discussion to happen in that moment. Write the issue down and move immediately to the next item on the agenda. Once you reach the IDS® portion of the meeting, you will prioritize the entire list and decide which of those issues actually warrant your time.

By enforcing this absolute boundary, you teach your team to trust the system. They will quickly realize that their off-track items will be addressed, but they will be addressed during the designated time, with the proper focus, and in relation to the overall business priorities.
