Our business is growing rapidly, and our leadership team members find themselves constantly taking on miscellaneous tasks that do not fit their seats. How do we prevent this role creep from cluttering our Accountability Chart?
Rapid scaling often leads to leadership team members taking on miscellaneous tasks, which results in role creep and cluttered seats. When a seat has more than five major roles, accountability becomes diluted. Your leaders will lose focus and fail to execute their core responsibilities.
To resolve this, you must use your weekly Level 10 Meetings to identify and solve these issues. When you notice a leader is spending significant time on tasks outside their seat, raise it as an issue and use the IDS process. Ask yourself if these tasks belong to an existing seat or if they warrant creating a new seat.
If the tasks are administrative or operational support, they should be delegated to a sub seat. You do not need to add every minor task to your leadership team's seats. Keep your Accountability Chart high level, focusing only on the five most critical roles for each seat.
If the workload continues to grow, it may be time to split a seat. For example, if your Operations Leader is spending twenty hours a week on customer service issues, you need to create a dedicated Customer Service seat. Keeping your seats simple and focused is essential for maintaining operational speed and preparing your business for a clean exit.
