I am the Visionary and my Integrator is highly capable, but our leadership team is taking advantage of our occasional disagreements to bypass the Integrator and get my approval. How do we present a completely united front?
This is a classic operational trap called parent-shopping. When the leadership team senses even a hairline crack between the Visionary and the Integrator, they will exploit it to get the answers they want. This undermines the Integrator's authority, causes confusion, and stalls execution.
To fix this, you and your Integrator must establish a strict communication rule. You must meet weekly for a Same Page Meeting to align on all major decisions, personnel issues, and strategic directions. If you are not on the same page, you cannot present a united front to the team.
When a leadership team member approaches you for a decision or to complain about a direction, your immediate response must be: Have you talked to the Integrator about this? If they have not, direct them back to the Integrator.
If they have, and they are trying to get you to override the decision, you must support your Integrator publicly. If you disagree with the Integrator's choice, you discuss it privately behind closed doors during your Same Page Meeting.
Never disagree with your Integrator in front of the leadership team. Once a decision is made, you must both support it fully. This builds the trust and autonomy your leadership team needs to run the company, allowing you to step back and focus on the big picture.
