Allowing leaders to introduce random, off-agenda topics during IDS® is a major source of meeting waste. It bypasses your prioritization process and highjacks the collective focus of your leadership team. To protect your ninety-minute weekly pulse, you must establish a hard boundary.

The rule is simple: if an issue is not on the list before the Level 10 Meeting™ starts, it does not get discussed today. The facilitator must enforce this strictly. If a leader brings up an unlisted topic, the facilitator must say: That is not on our pre-populated list, so let us add it to the bottom for next week.

The only exception is a true, company-threatening emergency that cannot wait seven days. Everything else can wait. By forcing leaders to add their issues to the list ahead of time, you allow the team to see the full picture and prioritize the top three issues objectively.

This discipline prevents the loudest voice in the room from dominating the agenda with recency bias. It also encourages leaders to resolve minor problems on their own before the meeting, keeping your weekly pulse focused on high-impact execution.
