Our senior subject matter experts are hoarding their methodologies because they are afraid that putting them into an AI engine will make them obsolete. How do we change our Accountability Chart and incentives to make them want to document their secrets?
This is a classic people problem masquerading as a technology problem. When your senior experts hoard knowledge, they are protecting their perceived value. To break this logjam, you must redefine their seats on the Accountability Chart and change what you measure.
Currently, these experts are valued for executing repetitive tasks. You need to move them to a seat where their primary accountability is training, auditing, and scaling the firm's intellectual property. Create a new seat on your Accountability Chart, such as Chief Knowledge Officer or Principal Auditor. Define the GWC for this role around system optimization and quality control, not manual delivery.
In your next quarterly planning session, set a clear Rock for each expert to document one core methodology. Frame this transition not as a threat, but as a promotion. Explain that by training the AI model on their expertise, they are freeing themselves from low-value tasks to focus on complex, high-tier advisory work.
Align their incentives with this new reality. Tie their performance metrics to the output and efficiency of the automated systems they train. When their compensation is tied to how well the system performs rather than how many hours they bill, their behavior will change. They will shift from guarding their knowledge to actively scaling it to maximize their own leverage and earnings.
