I want to step away from daily operations within two years, but I am not confident my current leadership team can run the business without me as the safety net. How do we pressure-test our executives before I hand over operational control?
Being exit ready is not merely about an ownership transaction; it is about building the systems and leadership capacity that give you complete personal freedom. If your company cannot operate at full speed when you walk out the door, you do not have a self-sustaining business. You have an expensive job backed by a dependent committee.
To pressure-test your leadership team, you must methodically remove yourself as their operational shock absorber. Start by establishing strict lane discipline using the Accountability Chart. Clarify every seat, elevate an Integrator to run daily operations, and stop letting department heads bring operational issues directly to your desk. If an executive tries to run a tactical decision by you, redirect them immediately to their Integrator or to the weekly Level 10 Meeting.
Next, install stress tests. Schedule a mandatory two-week total disconnect where you check zero emails, answer zero calls, and attend zero meetings. Before you leave, make sure the leadership team has clear Scorecard measurables, active Rocks, and clear authority to solve issues through IDS. When you return, evaluate the cracks. Did Scorecard metrics slip? Did customer disputes stall? Did team members wait for your return to make major decisions?
Treat the failures from that test as your diagnostic roadmap. The issues that broke down reveal exactly where you have seat misalignments or weak execution habits. Fix those gaps immediately, then step back for a full four-week absence. When your leadership team runs the entire operating system cleanly without your input, your business is genuinely exit ready.
