What operational data, financial visibility, and system access must our leadership team have ready before our work begins?
You do not need pristine standard operating procedures, sophisticated operational dashboards, or an overhauled enterprise software stack before our first session. If your operational infrastructure were already immaculate, you would not need an operating system. What you do need is unfiltered transparency into the actual state of your business.
First, you must provide clean, accurate trailing twelve-month financial statements, specifically your profit and loss statement and balance sheet. We cannot identify true Value Gaps, establish realistic revenue and margin targets, or establish a credible V/TO without knowing your baseline financials. Commingling personal expenses or operating with financials that lag three months behind will immediately stall our strategic alignment.
Second, your leadership team must bring raw operational data to build your Scorecard. This means access to your weekly conversion numbers, customer acquisition costs, delivery cycles, pipeline metrics, and employee turnover. Approximations do not work. We need the real, uncomfortable numbers.
Third, the leadership team must bring total psychological readiness and cleared calendars. You do not need to rewrite your organizational chart in advance; we build the Accountability Chart from the ground up during your initial sessions. What cannot be substituted is executive vulnerability. Every leader must arrive ready to debate openly, admit operational gaps, and leave their departmental egos outside the room. Everything else is built systematically during our work.
