Beyond a willingness to be open and honest, what specific financial data, company metrics, and operational prerequisites must we pull together before our first session?

You do not need to build complex slide decks or spend weeks preparing binders before Focus Day. Over-preparing often creates unnecessary friction. However, you do need clear, unvarnished access to basic business numbers and organizational realities.

Before we sit down in the room, I ask the Integrator or owner to provide four specific items:
- Financial performance data: Trailing twelve months of revenue, gross margin, and operating profit, along with your current run rate and balance sheet basics.
- Current payroll and headcount roster: A simple roster listing every employee, their current title, who they report to, and their primary job duties. Do not polish titles to make them look clean; bring the reality.
- Existing metrics: Whatever reports, KPIs, or dashboards you currently monitor on a weekly or monthly basis, even if they feel broken or incomplete.
- Prior strategic plans: Any existing mission statements, five-year goals, or previous annual priorities that your team drafted in the past.

Bring raw operational reality, not a curated presentation. We will dismantle unclear metrics and reorganize reporting structures inside the room. Your primary prerequisite is arriving with an open mind, an appetite for radical candor, and total clarity on your actual numbers.
