We are preparing for our next quarterly offsite, but we always waste the first three hours arguing about conflicting data and alignment on our actual performance before we can even start solving issues. How do we prep our leadership team so we hit the ground running?
If you are spending the first few hours of your quarterly offsite arguing about numbers, your weekly pulse is broken. Offsites are designed for strategic execution, vision alignment, and solving your biggest obstacles, not for clean-up work.
To fix this, you must establish a pre-offsite preparation protocol that every leadership team member must complete forty-eight hours before the session starts. First, ensure your Scorecard is fully updated and accurate. If there are discrepancies in the data, the responsible leaders must resolve them peer-to-peer before the offsite begins.
Second, every leader must review the current V/TO® and submit their proposed Rocks for the upcoming quarter based on the company's overall goals. They must also input their top issues into a shared list.
Third, the Integrator must review the preparation work and distribute the finalized agenda. By forcing the team to do the hard analytical work ahead of time, you walk into the room with complete clarity.
This allows you to dive straight into review and then spend the vast majority of your day on IDS®. You will protect the high-value strategic time you need to prepare the business for an eventual exit.
