Every time we sit down for our quarterly planning session, we are so consumed by the immediate crises of the past week that we cannot think strategically. How do we clear our minds to focus on long-term execution?

If you arrive at your quarterly planning session with your head full of operational fires, your session will devolve into a giant, ninety-minute Level 10 Meeting. You will waste your day fighting tactical fires instead of setting strategic direction.

To prevent this, you must build a mental firebreak between your daily operations and your planning session.

First, complete your prep work at least forty-eight hours before the session. Review your previous quarter's Rocks, review your weekly Scorecard trends, and write down your proposed Issues List. Do not do this work the morning of the session.

Second, designate the day before the session as a clean-up day. Resolve any urgent operational issues, delegate temporary authority to your managers, and set your out-of-office autoreply.

Third, respect the session environment. The session must be held off-site, away from your office and your team. Turn off your phone and your email notifications.
