We are preparing to launch our first ninety days of EOS with a professional implementer. What internal operational adjustments or prep work should we complete beforehand so we do not paralyze our day-to-day business?

The first ninety days of an EOS® implementation are about establishing a baseline and building muscle. To ensure this phase does not paralyze your day-to-day operations, you do not need to rewrite your business plan or clean up your organizational mess beforehand. In fact, doing so is a waste of time because the EOS® process will naturally expose and resolve those issues.

The best prep work you can do is logistical and mental. First, clear the calendars of your entire leadership team for the full-day sessions. These are non-negotiable, and there can be no stepping out for client calls or checking emails. You must be fully present.

Second, gather your basic operational data. Have your current financial reports, organizational chart, and any existing strategic goals ready. Do not worry if they are disorganized. Your professional implementer will help you clean them up as you build your first weekly Scorecard and your Accountability Chart.

Finally, prepare your team mentally for a period of discomfort. Adopting EOS® requires vulnerability and a Grow or Die mindset.
