We are heading into our next quarterly planning offsite, but our leadership team is so exhausted from daily firefighting that I am worried the session will just become a venting meeting instead of a strategic alignment tool. How do we prep the team to get them out of the weeds?
An exhausted leadership team will naturally gravitate toward tactical firefighting because it feels easier than doing the hard work of strategic thinking. If you let your quarterly planning offsite turn into a giant venting session, you will waste a critical opportunity to build alignment and drive long-term value.
To prevent this, you must change how you prepare for the session. Require your team to complete their pre-work at least one week before the offsite. This includes reviewing the V/TO®, updating their measurable metrics, and writing down their proposed Rocks. This forces them to step out of their daily roles and start thinking strategically before they even walk into the room.
During the offsite, use a strict agenda that separates immediate tactical issues from long-term strategic decisions. Set aside dedicated time at the beginning of the day for everyone to clear their heads and share their personal and professional wins. If immediate, transactional problems start to derail the conversation, park them on the Issues List to be solved later. Your offsite must be a sacred space focused on the future of the company. By enforcing these boundaries, you help your team transition from tired managers to strategic leaders who are focused on building real enterprise value.
