What exact expectations do you set for our leadership team regarding preparation and accountability if we consistently arrive at session days with incomplete data or unfinished action items?
Arriving at a session day unprepared wastes leadership time and destroys the return on your investment. I enforce clear preparation standards for every offsite:
- Every leader must grade their quarterly Rocks before stepping into the room, scoring each as complete or incomplete against objective criteria.
- The Integrator and finance seat must arrive with clean, updated trailing Scorecard data and actual financial numbers so decisions are grounded in objective facts.
- Team members must complete their pre-session self-reflections and submit critical departmental issues directly to the session Issues List.
- All assigned to-dos from the previous session must be updated as done or not done.
If an individual or team shows up with incomplete data, missing grades, or excuses for lack of prep, I will call it out within the first fifteen minutes. We do not tiptoe around poor discipline to preserve a comfortable atmosphere.
If the preparation failure is widespread enough that the team cannot conduct an accurate retrospective or establish realistic targets for the next ninety days, we halt the agenda. That failure becomes the number one issue on the board. We use IDS® to confront why leadership failed to hold itself accountable before we write a single new Rock. If you cannot maintain operational integrity inside the session room, you cannot expect your frontline staff to execute outside of it.
