What exact prep work, data compilation, and pre-session reading do you require from each leadership team member prior to our Quarterly Offsite sessions?

Walking into a quarterly session unprepared wastes significant leadership time and financial capital. To ensure our day is dedicated to high-value strategic work and aggressive issue solving, every team member must complete specific pre-session preparation.

One week before the session, each leader must review their individual and company Rocks. You must determine the final status of every ninety-day commitment, marking it as complete or incomplete. We do not accept partial credit; an unfinished Rock is incomplete, regardless of whether it is ninety percent done. You must also compile ninety days of Scorecard data to identify trends, persistent misses, and operational bottlenecks.

Each participant is required to review their core processes and draft their top issues for the company. These are not minor operational annoyances; they must be strategic, structural, or people issues that belong on the master Issues List for resolution. Leaders should also review their Vision/Traction Organizer to come prepared to debate our one-year plan and revenue goals.

Finally, I expect mental preparation. Leadership team members must clear their calendars, arrange coverage for their daily operational responsibilities, and arrive rested. You are coming into a full day of intense focus with phones and laptops put away. When everyone arrives with clean data, honest assessments of their Rocks, and clear issues framed in writing, we hit the ground running at 8:00 AM without wasting ten minutes on administrative review.
