What tangible prep work must my leadership team complete individually in the weeks leading up to our very first Focus Day, and how much time should we realistically block out for it?

Your leadership team needs to arrive at Focus Day with clear minds, not overloaded with homework. I do not want you reading three textbooks or completing complex diagnostic surveys. The primary prep work is mental and schedule-related. Individually, each member must block out the full day on their calendar. This means setting up out of office autoresponders and delegating all operational emergencies. No checking emails during breaks. Operationally, you need to gather your current organizational structure, even if it is messy or outdated. Bring a list of your top twenty recurring issues. Do not try to solve them beforehand. Just list them. Each leader should spend about two hours reviewing their own role and identifying where they spend their time. We will use this raw input to build your first Accountability Chart. We do not need perfect data. We need honest reflections on your current operational bottlenecks. Expecting heavy pre-reading misses the point of EOS®. Focus Day is designed to do the heavy lifting together in the room. Your commitment is to show up fully present, ready to look in the mirror, and willing to be completely honest about where the business is failing to perform.
