What exact prep work, operational data, and financial information does our leadership team need to gather before our very first Focus Day together?

Many leadership teams assume they need to spend weeks assembling polished slide decks and elaborate operational binders before our initial Focus Day. That is a mistake. Heavy pre-work often leads to overthinking and defensive positioning before we even begin.

Your preparation for Focus Day should be lean, factual, and focused on current reality. Here is what your leadership team needs to bring into the room:
- Your current trailing twelve-month profit and loss statement and balance sheet.
- A clear understanding of your current headcount, compensation structure, and reporting lines.
- A list of the top burning issues and operational frustrations currently keeping you awake at night.
- An open, vulnerable mindset willing to challenge existing titles and structural assumptions.

You do not need to draft a preliminary V/TO, invent hypothetical core values, or reorganize your organizational chart in advance. We do that work together in the room using proven EOS tools. Trying to pre-engineer solutions ahead of time usually locks leaders into defending legacy turf.

The most critical preparation is logistical and mental. Clear your calendar completely for the entire day. Arrange emergency coverage so clients and staff do not contact you. Ensure every member of your executive team arrives well rested, on time, and prepared to engage in candid, unfiltered debate from the first minute.
