We want to leverage AI to pivot our business from highly customized, human-delivered services to a productized, tech-enabled model. How do we manage this strategic transition on our V/TO® without alienating our current clients or disrupting our cash flow?
Transitioning from custom services to a productized, tech-enabled model is a major strategic pivot that requires absolute alignment on your leadership team. If you execute this move haphazardly, you risk destroying your cash flow and confusing your market. You must use your V/TO® as your guiding compass to manage this transition systematically.
First, clearly define your target market and your Core Focus™ on the V/TO®. Your new productized offering must solve the same core problem as your custom services, but at a faster pace and a more scalable price point. Identify which elements of your current delivery can be completely automated by AI and which require high-value human expertise.
Do not try to make the pivot overnight. Instead, run a hybrid model as a transition strategy. Use your quarterly planning to set a specific Rock for launching a pilot version of your productized service to a small segment of new clients. This allows you to test your AI workflows, refine your quality control, and stabilize your pricing without risking your main revenue stream.
At the same time, keep your current high-paying custom clients on their existing agreements. As your AI systems mature and become more reliable, you can gradually transition these clients to the new, highly efficient model, passing on some speed benefits while protecting your profit margins.
