Our leadership team routinely gets stuck on the first issue during IDS for 45 minutes, leaving us with no time to tackle our second or third priority before the meeting ends. How do we keep IDS moving without making superficial decisions?

Spending forty-five minutes on a single issue usually does not mean the problem was complex. It almost always means the leadership team failed to practice disciplined IDS. Teams get trapped on issue number one when they skip the Identify step and immediately jump into debating opinions and defending personal viewpoints.

To pace IDS effectively, allocate the bulk of your effort to the root cause. In a healthy Level 10 Meeting, roughly sixty percent of the time spent on any issue is dedicated strictly to Identify.

The Integrator must keep the room laser-focused on one question: What is the real root cause of this problem? Leaders are prohibited from offering solutions, making excuses, or debating secondary symptoms until the root issue is stated in one clear, concise sentence.

Once the root cause is correctly identified, Discuss should be short. Leaders state their perspective once without repeating themselves. Solve should take no more than two minutes, culminating in an actionable seven-day To-Do assigned to one person.

If a debate begins looping and leaders are simply repeating arguments with greater emotional intensity, the Integrator must intervene. Call for a decision immediately. If the team lacks critical operational data to make an informed decision, assign a seven-day To-Do to gather the missing facts and push the issue to next week. Do not allow the meeting to stall because of circular debate.
