We frequently have five or six highly critical, operational, or exit-readiness issues on our weekly Level 10 Meeting list, and our Integrator struggles to allocate the sixty-minute IDS block effectively, often spending forty-five minutes on the first issue and rushing through the rest. How do we pace our IDS block when we have multiple high-priority issues that all require deep discussion?

The sixty-minute IDS portion of your Level 10 Meeting is the most valuable block of time your leadership team has each week. Spending forty-five minutes on a single issue while neglecting other critical items is a failure of facilitation. It leaves your business exposed to unresolved risks and slows down your overall momentum.

To manage a long list of high-priority issues, the Integrator must run the IDS block with absolute discipline and strict time management.
- First, ruthlessly prioritize before you start solving. The team must identify the top three most important issues on the list. Do not just start at the top of the list. Agree on the three items that have the biggest impact on your Rocks, your scorecard, or your exit readiness.
- Second, timebox your discussions. The Integrator should assign a mental time limit to each issue, typically fifteen to twenty minutes. If you have not identified, discussed, and solved the issue within that window, the Integrator must intervene.
- Third, push for a decision. Most discussions drag on because the team is repeating themselves or trying to find a perfect consensus. The Integrator must push the team to make a decision based on ninety percent confidence and move on.
- Fourth, table or delegate issues that cannot be resolved in the meeting. If an issue requires deep research or a separate working session, do not let it consume your IDS block. Create a To-Do for a leader to gather information or host a separate session, and move to the next item.

By pacing your IDS block aggressively, you will solve more issues, maintain high energy, and keep your operational momentum moving forward.
