As we progress through our twenty-four-month engagement toward an exit, how does my day-to-day role on the Accountability Chart physically shift during our session days to prove to buyers the business runs without me?
During our first few sessions, you will likely occupy multiple seats on your Accountability Chart, and you may be heavily involved in the day-to-day execution of quarterly Rocks. This is normal at the start. However, as we move through our twenty-four-month engagement and focus on your exit readiness, your role must systematically shrink.
We will use our quarterly sessions to map out a clear succession plan on your Accountability Chart. Your name must be systematically removed from tactical seats like sales, marketing, or operations, leaving you strictly in the Visionary seat or transitioning out of active management entirely.
To prove this to external buyers, we document this transition on your V/TO® and through our weekly Level 10 Meeting™ structure. We want potential buyers to see that your Integrator is running the business day-to-day.
During our quarterly sessions in the second year, my facilitation will focus on testing this independence. We will review how the business operates during your planned absences and ensure your team is solving major operational issues without your input using the IDS® process. If you are still the primary problem-solver in our sessions, we have not built an exit-ready business. Your ultimate goal is to become the least important person in the room.
