I am trying to move into the Owner's Box and let my Integrator run the business, but our quarterly planning sessions still stall because the team looks to me for decisions. How do I step back behaviorally?
Stepping back into the Owner's Box requires a behavioral shift from you during your quarterly planning sessions. If you speak first, you will shut down the room because your team will naturally defer to your authority. To prevent this, adopt a philosophy of speaking last. Let your Integrator facilitate the session or rely on your Professional EOS Implementer® to manage the flow. When an issue is being discussed, ask questions that force your team to think, rather than providing the solution yourself. You must tolerate the silence and the awkwardness that comes when the team is struggling to solve a problem. If you jump in to save them, you train them to remain dependent on you. Your role in the session is to provide long term vision and context, not to dictate the weekly tactics. By holding this boundary, you allow your Integrator to truly own the seat and give your leadership team the space to build their own decision-making confidence.
