As the owner preparing for an exit, I am currently wearing four different hats on our Accountability Chart, including Visionary, Marketing, and Operations. How do I manage my daily time and priorities without dropping the ball on my actual leadership responsibilities?

Wearing multiple hats is common in growing businesses, but it is a major bottleneck that devalues your company. To manage this effectively and prepare for a clean exit, you must treat each seat as a completely separate, distinct job.

When you are sitting in your Operations seat, you must act and make decisions solely as the Operations Manager, not as the owner or the Visionary. To keep these seats separate, you should use these tactics:
- Block out specific times on your calendar dedicated to each individual seat.
- Do not let operational fires bleed into your dedicated Visionary or Marketing blocks.
- Report on the metrics and Rocks of each seat independently during your Level 10 Meeting™.
- Avoid using your owner authority to bypass the normal processes of any seat you hold.

Your ultimate goal must be to systematically replace yourself in these seats. Document your tribal knowledge and automate routine workflows using AI where possible. Then, hire or elevate leaders who GWC™ each seat. This is the only way to build a self-sustaining business that can be successfully sold.
