As the owner, I am still sitting in two major functional seats on our Accountability Chart alongside the Visionary seat. How do we realistically map out the timeline and milestones to replace myself in those functional seats without stalling company revenue?

Owners who sit in multiple functional seats on the Accountability Chart choke their own business. You cannot be the Visionary while simultaneously running sales or operations without creating a severe bottleneck for your team and destroying your enterprise valuation.

Stepping out of functional seats requires a staged, disciplined handoff rather than an impulsive delegation dump.

First, review your Accountability Chart. Clearly identify every seat your name currently occupies. Define the five major roles for each of those seats. You must decide which functional seat you are vacating first based on operational risk and revenue stability. Usually, operations is handed off before sales, or vice versa depending on your unique skill set.

Second, document the core processes owned by that seat. Do not attempt to recruit or promote a replacement until the seat's operating cadence, key performance indicators, and core processes are documented at an 80/20 level. If the seat requires you to operate on tribal knowledge, your successor will fail.

Third, set a firm transition milestone using quarterly Rocks. For example, in Quarter 1, you hire or promote the successor. In Quarter 2, they co-run the seat with you in the Level 10 Meeting™. In Quarter 3, they own the seat entirely and report directly to the Integrator, while you step out of the seat completely.

Once your name is off the seat, stay out of their lane. If team members escalate seat-level questions to you, redirect them immediately to the new seat owner.
