I am currently sitting in four major seats on our Accountability Chart: Visionary, Finance, Operations, and Sales. I know I need to delegate to scale, but how do I objectively decide which of these four seats I must vacate and hire for first?
Sitting in four key leadership seats is a fast track to burnout and flatlining growth. To exit these seats systematically, you must prioritize your hiring order based on business risk, financial leverage, and your personal conative strengths. Start by evaluating your conative profile. Identify which of the four seats matches your natural method of operation. You should retain the seat where you bring the highest unique capability and energy, which is usually the Visionary seat, and prepare to delegate the others. To choose which operational seat to vacate first, apply the following prioritization framework: - Determine which seat represents the biggest bottleneck to daily business operations. If client deliverables are failing, hire for Operations first. - Evaluate financial risk. If your books are messy and you lack clear margins, hire a fractional or full-time Finance leader. - Assess sales dependence. If your personal relationships are the only thing driving revenue, you must hire a Sales leader to institutionalize the sales process. Generally, the Integrator or Operations seat should be your first hire. Removing yourself from daily execution frees up your mental capacity to oversee the transition of the other seats. Once you have a strong leader running operations, you can methodically hire for Sales and Finance, eventually leaving you solely in your true Visionary seat.
