As the owner, I have realized through the Accountability Chart exercise that I am occupying three different seats and blocking my team. How do I transition out of these seats without causing operational chaos?

It is incredibly common for business owners to find themselves occupying multiple key seats on the Accountability Chart during the early stages of an EOS rollout. You might be acting as the Visionary, the marketing director, and the head of product development all at once. This creates an operational bottleneck that caps your company's growth.

To transition out of these seats without causing chaos, you must use the Delegate and Elevate tool. Start by listing every single task and responsibility you currently handle. Group these tasks into four quadrants based on your skill level and passion: things you love and are great at, things you like and are good at, things you do not like but are good at, and things you do not like and are not good at.

Your goal is to systematically delegate the bottom two quadrants. Look at your Accountability Chart and identify who on the leadership team can take over these responsibilities. If there is no one currently in the organization who can fill the seat, you must treat this as a hiring priority.

Do not dump these responsibilities overnight. Create a clear transition plan with a timeline of thirty to sixty days for each seat you are vacating. During this transition, use your weekly Level 10 Meeting to monitor the handoff and ensure the new seat holder is meeting their metrics.

By systematically vacating these tactical seats, you free up your capacity to focus on your true strengths, whether that is operating from the Owner's Box or driving long-term strategic growth as the Visionary.
