I am preparing my company for a clean exit in three years and want to step down from the active Integrator seat to a pure Board of Directors seat. How do we reflect this transition on our current Accountability Chart without causing confusion among our employees?

Transitioning from active operations to a governance role requires a clear, staged plan. You cannot simply draw a box called Board of Directors on your active Accountability Chart and expect employees to understand the boundary.

Use the Succession Accountability Chart exercise from the Step by Step Exit framework. You need two versions of your Accountability Chart: your Active Chart and your Transition Chart.

Your Active Chart shows the reality of today. If you are still acting as the Integrator, your name must remain in that seat. You cannot operate as a ghost in the machine.

Your Transition Chart, which is a private document shared only with your leadership team, shows the targeted structure twelve to eighteen months from now. On this chart, your name is removed from the Integrator seat, and a successor's name is placed there. Your name moves entirely off the operational chart and sits in an advisory or owner governance seat above the Visionary.

To execute this cleanly, document your tribal knowledge and transfer your key relationships systematically. As your successor takes over more roles, update your Active Chart to reflect the actual handoff. Only publicize the changes when the successor is fully running the seat and you have stepped back. This prevents confusion and shows your team a professional, orderly transition.
