I am the Visionary and owner, and to prep for our exit, I need to hand over daily operations to my Integrator. However, I still want to work on a few strategic R&D projects. How do we map a temporary Special Projects seat for me on the Accountability Chart without undermining the Integrator's authority?
As a Visionary owner preparing for a clean exit, you must completely untangle yourself from daily operations. If you continue to jump into operational details under the guise of special projects, you will undermine your Integrator and signal to buyers that the business cannot survive without you.
To handle this on your Accountability Chart, your name must be in the Visionary seat, and your Integrator's name must be in the Integrator seat. If you want to run specific R&D initiatives, do not let those projects float around informally. Create a dedicated R&D Special Projects seat that sits below the Integrator on the chart.
Put your name in that Special Projects seat. This means that for those specific projects, you report directly to your Integrator. You must respect the reporting lines and the accountability of the Integrator seat.
If your Integrator tells you that your projects are distracting the team or hurting profitability, you must submit to their operational veto. This clear structural boundary shows potential buyers that your business has a functioning, professional leadership team where even the owner is held accountable to the system. It reduces owner dependency and significantly increases your exit valuation.
