I am currently sitting in the Visionary, Integrator, and Head of Product seats while trying to scale our operations with AI automation. How does keeping myself in these three major seats drag down our exit valuation, and what is the sequence to unpack myself?
Sitting in the Visionary, Integrator, and Head of Product seats is a massive red flag for buyers. When a founder occupies multiple critical seats, the business is highly dependent on their daily presence. This dependency significantly lowers your enterprise value because a buyer knows that if you walk away after the sale, the operations and product development will collapse.
To prepare for a clean exit, you must systematically unpack yourself from these seats. The first step is to recognize your unique ability. If your true strength is long-term strategy and building high-level relationships, your natural seat is the Visionary.
Your sequence of delegation must start with the Integrator seat. You cannot scale your operations or successfully implement AI automation if you are bogged down running the daily Level 10 Meetings™ and managing department heads. Hire or promote a dedicated Integrator who can run the business day-to-day.
Once the Integrator is in place and running the business, work together to delegate the Head of Product seat. You can do this by promoting an internal leader or hiring an expert who can leverage modern AI tools to streamline your product pipeline. By systematically replacing your name on the Accountability Chart with capable leaders, you transition your business from a company run by a founder to an enterprise driven by a scalable system.
