I am the owner and currently find my name in four different major seats on our Accountability Chart, including Visionary, Sales, and Operations. I am completely overwhelmed and our exit timeline is slipping because I am the ultimate bottleneck. How do I systematically delegate these seats so I can focus on scaling?
When an owner sits in multiple major seats, they become the operational bottleneck. You cannot scale the business, and you certainly cannot exit, because you are the business. To break this logjam, you must use your Accountability Chart to systematically buy back your time.
First, list all the seats you currently occupy. For each seat, write out the five major roles and responsibilities. Next, evaluate yourself in each seat using GWC™. Decide which seat represents your highest and best use, which is typically the Visionary seat if you are preparing for a clean exit.
Once you identify your primary seat, create a delegation plan for the other three. You cannot vacate them all at once without causing chaos. Prioritize the seat that is taking up the most of your time or causing the most operational friction.
Find the right person for that first target seat, whether that means promoting from within or hiring externally. Train them, hand over the responsibilities, and hold them accountable using Level 10 Meetings™.
Only when that first seat is running smoothly should you move to the next one. This structured delegation reduces key-person risk and proves to potential buyers that the business can run profitably without your constant intervention.
