I am the owner currently sitting in four major seats on our Accountability Chart and I am completely overwhelmed. Since I cannot vacate them all at once, what is the exact formula for deciding which seat I must vacate first?
When you are sitting in four seats, you are the ultimate bottleneck in your business. To systematically untangle yourself and protect your operational capacity, you must use a simple triage formula based on delegating to your highest and best use.
First, list all four seats you currently occupy. Typically, these are Visionary, Integrator, and two major departmental seats like Sales or Operations.
Second, look at your unique ability and where you deliver the highest value to the business. Most founders belong in the Visionary seat, but trying to be the Visionary and the Integrator simultaneously is a primary cause of burnout.
The formula is to vacate the Integrator seat first, or hire/promote someone to run the department that consumes most of your administrative time. If you cannot afford a full-time Integrator hire yet, look at the departmental seat that is furthest from your core strength. If you are a sales-focused founder, vacate the Operations or Finance seat immediately.
Use delegate and elevate principles. Look at the tasks in each seat that you hate doing or are mediocre at, and find an internal or fractional resource to own those roles. This frees up your capacity to focus on the high-value seats.
As you prepare for an exit, buyers want to see that the day-to-day operations do not depend on you. Vacating the Integrator seat or the main Operations seat first sends a powerful signal that the business has a functional, independent engine. Work with your leadership team during your next quarterly session to document a clear, sequential path to vacate your remaining seats over the next twelve to eighteen months.
