To exit multiple seats without triggering an operational collapse, you must execute a disciplined, phased transition. Trying to delegate all these responsibilities at once will break your workflows and exhaust your cash. You must view your Accountability Chart as a strategic roadmap, not a quick fix.

First, clearly define the roles and measurables for every seat you currently occupy. You cannot delegate what you have not defined. Write down the five core responsibilities for the Marketing, Sales, and Operations seats. Once defined, evaluate your current cash flow to determine which seat you can afford to hire for first.

The general rule of thumb is to hire for your lowest-value, high-time activities first. This is typically the Operations or Marketing seat. Do not hire for the sales seat first if you are the primary rainmaker and your brand is closely tied to your client relationships. Let go of the operations seat first to buy yourself time.
