I am the owner sitting in four major seats. When we do our quarterly reviews, my leadership team gets confused because they do not know which version of me they are talking to. How do we visually and structurally manage a single owner holding four seats without destroying the integrity of our Accountability Chart?

When you wear multiple hats, your team does not know if they are talking to the Visionary, the Sales Director, the Operations Manager, or their boss. This structural blur destroys accountability and confuses your Level 10 Meeting™ line of communication.

To resolve this, you must explicitly declare which hat you are wearing during every conversation. Visually, your name must be written in all four boxes on the Accountability Chart. Do not combine these into a single master owner seat. Keeping them separate forces everyone to see the vacant seats you must eventually delegate.

When conducting quarterly reviews or discussing issues, use the hat trick. Literally state which seat you are speaking from. If you are discussing sales targets, you are speaking as the Sales Director reporting to the Integrator. If you are discussing the long term vision, you are speaking as the Visionary.

This discipline protects the reporting lines. Your Integrator must still hold you accountable for your deliverables in the sales and operations seats, even though you are their boss as the owner. If you cannot submit to your Integrator authority in those operational seats, you will never build a company that can run without you. This structural hygiene is critical to proving your business is scalable and ready for a clean exit.
