I am an owner sitting in four major seats on our Accountability Chart, and I want to scale back, but I am paralyzed by the belief that hiring or promoting people into these seats will cause our quality to drop because nobody can execute them to my standards. How do I get past this mental block and begin delegating?
This is a classic capacity and trust issue, not a talent shortage. When you sit in four seats, you are the single point of failure and the ultimate bottleneck. To break this block, you must separate the structure from the people, starting with yourself. Define the four seats on your Accountability Chart based on what the business needs to scale, not based on your personal workflow or standards. Write down the five roles for each seat with extreme clarity. Next, accept the eighty percent rule. A capable person executing a seat at eighty percent of your capacity is vastly better for the company than you executing four seats at fifty percent capacity while burning out. Start by handing over the seat that has the lowest strategic risk. Document the core processes for that seat, establish clear weekly Scorecard metrics, and hand it off. Use your weekly Level 10 Meeting to monitor their progress. Once you see that the sky does not fall when someone else runs that seat, your trust will build, and you can systematically hand off the remaining seats. This is the only way to build a business that has enterprise value and is ready for a clean exit.
