I am currently sitting in four different seats on our Accountability Chart: Visionary, Sales, Marketing, and Operations. My leadership team says they get whiplash during meetings because they do not know which seat I am speaking from. How do I physically and operationally separate these hats during our weekly Level 10 Meetings?

It is a common problem for early stage founders. When you sit in multiple seats, you are essentially a split personality in your business. The secret is to treat the Accountability Chart with absolute, literal discipline. During your Level 10 Meeting, you must explicitly state which hat you are wearing before you speak. If you are discussing sales targets, you are the Sales seat. If you are discussing the long term direction, you are the Visionary seat. To operationalize this, you can change your physical posture or even your seat at the table when switching roles. When you speak as the Sales leader, you report to the Integrator, even if you are also the owner. You must allow the Integrator to hold you accountable in that Sales seat. If you fail to do this, your team will bypass the Integrator and look to you as the ultimate authority on everything, which completely breaks your structure. You should also color code your calendar. Block out specific days or half days where you are only allowed to do work for one specific seat. This prevents the constant context switching that drains your energy and confuses your team. If you cannot discipline yourself to respect the boundaries of your own seats, you will never build a business that is ready for a clean, valuable exit.
