I am the majority owner and currently sit in four different seats on our Accountability Chart: Visionary, VP of Sales, and two mid-level management seats. I am completely overwhelmed and drowning in daily tasks. How do I systematically exit these seats without the business collapsing?
Sitting in four seats on the Accountability Chart is a classic sign of an owner trapped in the operational grind. It is impossible to lead strategically when you are constantly reacting to daily tasks in multiple departments. To systematically exit these seats, you must first clearly define each seat you occupy with its five core roles.
Next, you must prioritize the seats you need to delegate first. Usually, this means keeping the Visionary seat and delegating the lowest value operational seats first. Look at the seats you want to exit and determine if you have existing team members who GWC those roles, or if you need to hire from the outside.
You must create a transition plan with clear timelines. Do not try to vacate all seats at once. Focus on one seat at a time. For each transition, establish a formal handoff period where you train the new seat holder on the processes and metrics.
Use your weekly Level 10 Meeting™ and Scorecard to monitor their progress without micromanaging them. If you are preparing for a clean exit, buyers want to see a business that does not rely on the owner for daily execution. Emptying yourself of these operational seats and moving fully into the Owner Box is the single best way to increase your company valuation and ensure a smooth transition.
