As an owner, I am currently holding the Visionary, Head of Sales, Operations Director, and Estimating seats. My direct reports are waiting on me for critical approvals, and work is stalling. How do I systematically build a delegation path to vacate these seats without breaking our cash flow or operational quality?

Holding four seats means you are the primary bottleneck choking your company. You cannot lead strategic growth while micromanaging estimating sheets and firefighting operational breakdowns. To exit this trap, you need an objective delegation plan built directly on the Accountability Chart.

Start by listing your seats and applying the Delegate and Elevate™ exercise to your daily work. Identify which seat drains your energy and consumes hours on tasks below your highest unique ability. For most owners, the specialized operational seats like Estimating or Operations Director are the first that should be transferred.

Pick one seat to vacate at a time. Trying to shed all three operational seats at once will destabilize execution. Follow this sequence:

- Document the five core roles of the target seat with crystal clarity.
- Capture your tribal knowledge into documented, checklist-driven core processes.
- Evaluate your internal team using GWC™ to identify an existing high performer who can take over the seat, or launch a targeted search for an external hire.
- Establish clear Scorecard measurables so you can track performance without hovering.

Once the replacement takes over, step completely out of daily decision-making for that seat. Hold them accountable in your weekly Level 10 Meeting™ through their Scorecard numbers and quarterly Rocks. As cash flow stabilizes and your time clears, move immediately to the next operational seat until you hold only the Visionary seat.
