I am currently the Visionary, but due to our current stage, I also sit in the Marketing and Sales seats on our Accountability Chart. I find myself constantly blending these roles and making decisions as the owner that override my operational responsibilities. How do I maintain mental boundaries when wearing multiple hats?

Wearing multiple hats is normal in a growing business, but it requires extreme discipline to avoid chaotic leadership. When you sit in multiple seats, you must learn to compartmentalize your roles. When you are sitting in your Marketing or Sales seat, you are an operational team member who reports directly to the Integrator. You must respect that reporting line, even though you own the company. If you bypass your Integrator and make unilateral decisions because of your owner status, you will break the accountability structure and confuse your team. To maintain these boundaries, use your calendar to physically separate your roles. Dedicate specific blocks of time to each seat and only focus on the roles defined for that seat during those blocks. When you attend your Level 10 Meeting, you must report on your measurables and Rocks for your operational seats just like anyone else on the team. If you are failing to meet your commitments in your Sales seat, you must own that failure and allow the Integrator to hold you accountable. Treating yourself as an employee when sitting in operational seats is the only way to build a scalable, exit-ready business.
