I am currently sitting in four operational seats on our Accountability Chart and my leadership team complains I am the ultimate bottleneck. How do I transition out of these seats when I cannot find anyone who has my level of industry-specific knowledge?
Sitting in four operational seats is a classic trap that limits your entrepreneurial freedom and kills your company's value. You are the ultimate bottleneck because you have centralized all institutional knowledge and decision-making authority in yourself. To fix this, you must separate your specialized industry knowledge from the daily tasks of the seats.
Start by documenting the exact roles and responsibilities for each of the four seats. Do not look for one magical clone of yourself who can replace you in all four areas. Instead, look at the seats individually. Often, you do not need someone with twenty years of industry knowledge to run the daily operations of a seat. You need someone who has the right natural talents, such as a high Kolbe Follow Thru score, to systemize the seat.
Use your weekly Level 10 Meeting™ to identify which of the four seats is causing the most operational friction. Focus on vacating that single seat first. Delegate the daily tasks of that seat to an existing team member or hire an external specialist. You can retain a role as a high-level advisor or trainer to transfer your knowledge over a defined period.
By systematically delegating your seats, you free up time to focus on your core genius. This transition is essential if you want to prepare your business for a clean exit, as no buyer will purchase a business where the owner is the engine room.
