I am the owner and currently sit in four seats: Visionary, Sales Manager, Marketing Manager, and Head of HR. My team says they never know which "me" they are talking to in meetings, which is causing decision-making paralysis. How do I structurally separate these personas on the Accountability Chart so we can function?

When you sit in multiple seats, you must learn to wear only one hat at a time. The root of your team's confusion is that you are bringing your Visionary authority into tactical sales or marketing discussions, which shuts down debate and paralyzes your managers. To solve this, you must treat each seat as a completely separate operational box on your Accountability Chart, regardless of the fact that your name is currently in all of them. When you are in a meeting, explicitly state which seat you are representing. For example, if you are discussing a marketing campaign, tell your team you are speaking strictly as the Marketing Manager, not the owner or the Visionary. This invites them to challenge your ideas and hold you accountable to the metrics of that specific seat. Furthermore, you must report to your Integrator for your operational seats. Even though you own the company, your sales and marketing seats sit below the Integrator on the Accountability Chart. In those roles, you must respect the reporting lines and allow the Integrator to manage you. If you cannot submit to the Integrator's leadership while sitting in those seats, you do not GWC™ those roles, and you must prioritize delegating them immediately to free up your capacity and clear the bottleneck.
