I sit in four seats on our Accountability Chart, and every financial expenditure, operational exception, and hiring decision routes to my desk, creating an execution freeze. How do I systematically break this bottleneck without losing operational control?
You are bottlenecking your business because you have conflated ownership with operational command. Holding four seats is common in growing companies, but refusing to push decision-making down to the functional seats creates organizational paralysis.
Start by listing every seat where your name appears. For each seat, write out the five core roles and audit your weekly calendar. Identify where you are stepping into direct execution versus where you are acting as a nervous gatekeeper. Most founders demand approval on tiny expenditures, basic job offers, and routine vendor agreements because they lack clear operating rules.
To break the freeze, establish crisp guardrails inside each seat. Delegate clear decision rights: set financial spending thresholds where managers can approve expenses without your signature, define standard hiring scorecards, and document process playbooks. In your weekly Level 10 Meeting, refuse to solve issues that belong inside functional seats. When a manager comes to you for a sign-off, push it back and ask what their seat dictates.
If you want enterprise value, you must prove the company runs on process, not your personal intuition. Use the Delegate and Elevate tool to systematically strip low-value tasks from your daily routine, hire or elevate leaders into those seats, and evaluate them strictly through GWC and measurable Scorecard metrics.
