We are scaling rapidly but our budget is tight. I am currently holding the Integrator, Operations Director, and HR seats on our Accountability Chart. Can we run with a single leader holding multiple seats indefinitely, or does this create a major roadblock for future buyers?
Holding multiple seats is completely normal in the early stages of scaling, but doing so indefinitely is a major roadblock to growth and a massive valuation killer. When an owner sits in three critical leadership seats, you do not have a company, you have a high-paying job. If a potential buyer sees that you are the Integrator, the head of operations, and the head of HR, they will immediately discount your business because the operational risk is too high. If you get sick, the business stops. Your goal as you scale must be to systematically delegate yourself out of these seats. We recommend this phased approach:
- Define the roles and key metrics for each seat you currently hold.
- Prioritize the seats based on which one is causing the most operational friction.
- Map out a hiring budget based on your projected cash flow over twelve months.
- Hire or promote proven leaders who can own these seats completely.
Your ultimate goal is to sit only in the seat that matches your unique ability, which is typically the Visionary seat. This structural clarity shows buyers a self-sustaining leadership team that can run the business without you.
