I am holding four seats on our Accountability Chart, and while I believe I am keeping up, my leadership team says my delayed approvals on their Rocks and issues are paralyzing operations. How do I restructure my week and set clear decision thresholds so I stop holding up the business while occupying multiple seats?

When an owner sits in multiple seats, the failure is usually not effort. It is blurred authority. Your team cannot tell if you are responding as the Visionary exploring ideas, the Integrator driving execution, or a functional head reviewing tactical details. This ambiguity creates a bottleneck where every decision waits for your blessing.

First, compartmentalize your schedule strictly by seat. Block specific days or half-days where you operate solely inside one seat. When you are in your functional seat, you execute functional work. When you step into the Integrator seat, you clear Rocks and integrate departments.

Second, establish clear decision rights for your direct reports. Define spend thresholds, project milestones, and hiring approvals that require your sign-off versus those where managers have total authority to act. Use your Level 10 Meeting to IDS issues about stalled decisions. If a Rock is off track because a leader is waiting on you, that is an operational defect.

Third, audit which seat you are failing first. If your delays are holding back your leadership team Rocks, you are choking the Integrator seat. Document the core five roles of each seat you occupy and decide which one can be handed off immediately, even to an interim internal resource or fractional operator. You cannot scale a company when the chief bottleneck wears four hats.
