I am the owner and currently sit in four key seats on our Accountability Chart: Visionary, marketing, sales, and operations. My leadership team complains that I am the ultimate bottleneck because I do not have enough time for any of them. How do I structure my week and delegate immediate decision-making authority within those seats before we can hire?
Sitting in four major seats means you are doing none of them well. To stop being the bottleneck while you prepare for an exit, you must ruthlessly compartmentalize your time and delegate decision-making authority. Start by using your Accountability Chart to run a GWC™ check on yourself for each of the four seats. You will likely find you do not have the capacity for all of them. Until you can hire, you must wear only one hat at a time. Block your calendar into dedicated zones. When you are in your marketing seat, you are not the owner or the Visionary.
More importantly, you must define the boundary of authority for each seat. Use your EOS® tools to document the exact decision-making rules for each role. Tell your team what decisions they can make without your approval in sales and operations. For example, give your sales reps the authority to approve discounts up to a certain percentage without consulting you. This immediately offloads minor decisions from your plate.
Write down the top five roles for each of your seats on the chart and share them. When your team sees that you are intentionally limiting your own authority in these seats, they will stop waiting for you to make every minor call. This forces accountability down and prepares the business to run without your constant presence, which is exactly what a buyer wants to see.
