I am the owner sitting in four different seats on our Accountability Chart, and while I know I need to delegate, my team says my constant context-switching is stalling our Level 10 Meetings. How do I run my weekly execution when I wear so many hats?

Wearing multiple hats is a normal phase of business growth, but you must treat each seat as a separate, distinct identity during your Level 10 Meeting™. When you sit in the Visionary, Integrator, Sales Manager, and Marketing Director seats simultaneously, your team never knows which version of you is speaking. This cognitive friction stalls progress and confuses accountability.

To run your execution cleanly, you must practice strict mental discipline. During your Level 10 Meeting™, explicitly state which hat you are wearing when discussing specific issues. If you are reporting on sales numbers, speak strictly as the Sales Manager. If you are reviewing a marketing Rock, speak as the Marketing Director.

Do not allow yourself to jump from high-level Visionary ideas to granular sales tactics in the same breath. If an issue arises in marketing, run it through the IDS® process with your Integrator hat on to make an objective operational decision, rather than letting your Visionary hat derail the discussion with creative tangents.

More importantly, use this discomfort as fuel to delegate. For each of the four seats you hold, document the key activities and metrics. This clear definition of roles will make it much easier to transition these seats to other team members or outside hires, paving the way for a clean exit.
