I am the owner sitting in four different seats on our Accountability Chart: Visionary, Integrator, Head of Finance, and Head of Marketing. I know I need to outsource or delegate, but how do I run a completely objective GWC assessment on myself for each seat without my ego getting in the way?

To run an objective GWC™ assessment on yourself, you must treat your name as if it belongs to an outside employee. Write out the five major roles for each of the four seats on your Accountability Chart. Evaluate each seat independently using the three GWC™ questions.

First is 'Get It'. Do you truly understand the deep, structural demands of each seat? For Marketing, you might get the strategy, but do you get the daily execution of digital campaigns?

Second is 'Want It'. Be brutally honest here. Do you look forward to doing the accounting work, or do you dread opening the general ledger? Dreading a seat means you do not want it.

Third is 'Capacity'. This is where most owners fail. Even if you get and want all four, you only have forty to fifty hours a week. You do not have the physical or mental capacity to run all four seats at one hundred percent.

Write down a scorecard for yourself. If you have a 'No' on any of these three for a seat, you must flag it as an Issue. Bring this to your next leadership meeting or work with your EOS® Implementer to build a delegation roadmap. Focus first on delegating the seats where you got a 'No' on 'Want It' or 'Capacity'. This protects the business and stops you from being the ultimate bottleneck.
