I am the owner and I currently sit in four seats: Visionary, Integrator, Sales Director, and Head of R and D. I am completely burned out and my business has plateaued. How do I transition out of these operational seats when my cash flow does not yet support hiring multiple full-time executives?
Sitting in four operational seats is a classic bottleneck that limits your valuation and keeps you trapped in the daily grind. However, trying to hire three expensive executives at once to replace yourself will crush your cash flow. You must approach this transition strategically.
First, identify the seat where you bring the least value or cause the most friction. Use the Delegate and Elevate tool to map your daily tasks. Find the seat containing work that drains your energy and where your skills are lacking. Often, this is the Integrator seat or the Head of Operations seat.
Second, look at your existing team. Is there a high-potential employee who can step into one of your seats with some coaching? They do not need to be perfect on day one, they just need to GWC the seat. You can delegate roles incrementally rather than all at once.
Third, leverage fractional resources or automation. If your cash flow cannot support a full-time Sales Director, hire a fractional sales leader to run your team for a fraction of the cost, or automate administrative sales processes to reduce the hours required for the seat.
Finally, use the cash flow generated by freeing up your own time to fund your next hire. When you step out of a seat, your capacity to focus on growth increases, which generates the revenue needed to fund the next full-time executive.
